Why contractors lose jobs in the first five minutes
Response time decides more contracting jobs than price, reviews, or ranking. Here is why, and what to actually do about it.
By Syntex AI
A homeowner with water coming through a bedroom ceiling does not submit one form and wait patiently. They submit four, then take the first callback.
That single behaviour decides more contracting jobs than price, than reviews, and than where you rank. And almost nobody in the trades measures it, because it does not appear anywhere on a P&L. The leads were paid for. They were just answered too late to matter.
The window is smaller than you think
Lead response research across service industries has been consistent for over a decade on one point: the odds of connecting with an inbound lead fall off a cliff within the first hour, and most of that decay happens in the first few minutes. The exact multipliers vary by study and by industry, and you should be suspicious of anyone quoting one to three decimal places — but the shape of the curve is not controversial.
For home services the effect is sharper than average, for three reasons:
- The problem is physical and often urgent. A leak, no heat, no cooling, a blocked drain. It cannot wait for a considered decision.
- The alternatives are one tap away. The map pack shows three businesses. If yours does not answer, the next one is right there.
- There is no switching cost. The homeowner has not signed anything or invested anything. Moving on costs them nothing.
Where the time actually goes
When we run Speed-to-Lead Audits, the delay is almost never one big failure. It is four small ones stacked:
- The form goes to an inbox nobody has open. Often the owner's personal email, checked between jobs.
- The phone rings while everyone is on a roof. Voicemail is not a safety net; urgent callers do not leave messages.
- The lead gets triaged, not answered. Someone sees it, decides to deal with it later, and later becomes tomorrow.
- Nights and weekends are dead. Which is when a large share of home service demand actually arrives.
None of these are the sign of a badly run business. They are the sign of a business where the people who could answer are the same people doing the work.
What "fast" has to mean
Fast does not mean "we usually get back to people the same day." It means a real, relevant reply while the homeowner still has your website open.
That reply has to do four things:
- Confirm a human problem is being handled. Not an autoresponder saying "we have received your enquiry."
- Ask the one question that qualifies. For a roofer: is water coming in right now? For HVAC: is anyone in the house vulnerable to the heat? The answer changes everything downstream.
- Answer their actual question. Which is almost always some version of "roughly what does this cost and how soon can someone look at it."
- Offer a specific time. Not "someone will call you." Two windows, pick one.
How to fix it without hiring
There are three real options, and they are not mutually exclusive.
Answer it yourself, faster. Genuinely possible for a small operator with a phone in their pocket and the discipline to use it. Falls apart the moment you are on a ladder, in a crawl space, or asleep.
Hire an answering service. Solves the "nobody picked up" problem. Usually does not solve the "nobody booked it" problem, because most services take a message and pass it on — which means the homeowner is still waiting for a callback.
Automate the first response. An AI agent that texts within seconds, calls if there is no reply, qualifies against your rules, and books into your real calendar. Unlimited concurrent conversations, which matters enormously on the day a storm hits and forty people call at once.
Measure it before you fix it
The cheapest thing you can do this week costs nothing: have someone call your business as a customer, at 7pm on a Tuesday, and time it. Then have them fill in your website form and time that too.
Most owners have never heard what a customer hears. It is usually the most uncomfortable ten minutes of their quarter, and it is usually the most valuable.
If you would rather someone else do it, that is exactly what our free Speed-to-Lead Audit is. We call, we time it, we send you the recording. No contract, no card, and if your response time is already good we will tell you that and leave you alone.
